The Refactor You Promised Yourself You'd Do Tomorrow

It's 11:30 PM. You're reviewing your own code from four months ago — a 340-line function with seven nested conditionals and a TODO: refactor this mess that you wrote. You add another 80 lines. Another // FIXME comment. You push. You merge. You go to sleep with that weight every developer knows.

Three sprints later, someone else hits this function. They spend four hours understanding it. They leave: @original_author — can we decompose this?

The truth: The "I'll refactor tomorrow" lie is the single largest contributor to technical debt in any codebase. Most debt isn't inherited — it's accumulated by people who keep postponing.

The 15-minute refactor rule: If a function is >50 lines, if a file has more than one responsibility — spend 15 minutes cleaning before adding anything new. Don't wait for a refactor sprint. Those are the most rescheduled items on any backlog.

"The best time to refactor was four months ago when you wrote the TODO. The second best time is fifteen minutes before you push again. Don't make it the third time — when someone else pays the interest."
